For most last-mile delivery networks, the final stretch typically means navigating congested roads, narrow lanes or difficult terrain. In parts of Alappuzha, Kerala, however, the last mile has no road at all. It is water.
DTDC has introduced the Vallam Express, a delivery initiative that uses traditional snake boats to transport parcels through the backwaters of Alappuzha, enabling door-to-door deliveries in communities that are difficult to reach by conventional road-based vehicles.
The company recently showcased the initiative in a video published on its YouTube channel, highlighting how the delivery model has been adapted to the geography and daily lives of communities living along Kerala’s extensive network of waterways.
Turning the backwaters into a delivery route
In the backwater regions, conventional delivery vans and trucks cannot reach many households because waterways form a significant part of the local transport network. As a result, residents receiving parcels could previously have to travel to collection points or arrange for someone to bring shipments closer to them.
The Vallam Express takes a different approach: instead of trying to overcome the water, it incorporates the waterway into the delivery network.
Traditional snake boats, commonly known as chundan vallams, are used to navigate the waterways and carry shipments closer to customers’ homes. Snake boats are deeply associated with Kerala’s backwater culture and are particularly prominent during the state’s annual boat-racing season.
The initiative effectively replaces a conventional road-based last-mile leg with a waterborne one, demonstrating how delivery networks can be designed around local infrastructure rather than forcing a standard operating model onto every geography.

A different interpretation of last-mile logistics
The challenge in Alappuzha is not simply one of distance. It is one of accessibility.
DTDC’s wider express parcel network is designed to provide door-to-door delivery across a large national footprint, with the company currently stating that its network covers more than 15,300 pincodes and reaches 96% of India’s population.
The Vallam Express illustrates what that proposition can look like in a geography where the conventional definition of a “doorstep” changes.
For logistics operators, such adaptations are increasingly relevant as e-commerce and parcel volumes expand beyond urban centres. Reaching remote customers often requires more than extending an existing route. It can require integrating local modes of transport, infrastructure and operating practices into the delivery chain.
In Alappuzha, that means treating the waterways not as an obstacle to be crossed but as the route itself.

Timing the delivery network around local demand
The initiative also comes as Kerala prepares for the Onam season, when parcel movement and consumer activity typically receive a seasonal boost. Onam is closely associated with Kerala’s backwaters and the traditional vallam kali boat-racing culture.
For residents of water-accessible communities, maintaining delivery access during the festive period can be particularly important, when the movement of consumer goods and personal shipments increases.
The Vallam Express therefore represents more than a novel mode of transport. From a logistics perspective, it is an example of last-mile localisation, where the delivery model is shaped by the physical and social characteristics of the market it serves.
As express logistics networks seek to expand their reach into increasingly diverse geographies, the Alappuzha experiment offers a simple lesson: the most efficient last mile is not always the one that follows the industry’s conventional playbook. Sometimes, the infrastructure required to reach the customer is already there. It just happens to be on water.
